Who takes these roles

Interim heads of GTM have usually run a go-to-market function before, often more than once, and chose interim work because they like arriving with a problem and leaving with it solved. Many have held the rung above too: a GTM director or VP seat, or the CRO chair. How to hire an interim head of GTM

1. Say why the seat is empty, and what ends the mandate

Name the trigger (below) and write the exit condition beside it: a permanent head of GTM in post and settled, a launch at first revenue, a pipeline the buyer’s diligence team will accept. An interim with no end point drifts into a permanent hire nobody chose.

2. Hand over authority, not only the title

Decide before the start date what the interim may change without asking: hiring and exits in the go-to-market teams, the commission plan, pricing and discount limits, tools and agencies. The leaders who report in will test those limits in the first fortnight. If the answer to each is “ask the CEO”, you are buying an adviser; a GTM advisor costs less for that.

3. Reference the handover

Most candidates can show a function they took over. Fewer can show one they handed back in good order. Ask to speak to the permanent leader who took over from them, and to one of the team leads who reported to them. Membership of the Institute of Sales Professionals is one signal among several, not a test.

4. Settle the contract route before day one

Most interims work through their own limited company, which brings the IR35 rules into play (below); some take a fixed-term contract of employment that ends on a date or when a task is done. Agree the notice on both sides, because a mandate can end early for good reasons too.

When to hire an interim head of GTM: five triggers

Each of these has a deadline and needs a leader in the seat every day, which is what makes interim the right shape. The IIM survey records change and transformation, turnaround and restructuring, and gap cover among the main kinds of interim assignment, and finds private equity and venture capital-backed companies are the largest private-sector client type.

A gap after a departure

The head of GTM has left, the permanent search will take longer than the quarter, and the sales, marketing and customer success leads are each reporting to the CEO. An interim holds the function together, keeps the forecast honest and often writes the brief for the permanent hire.

A launch

A new product, market or segment needs every go-to-market team pointed at it at once. The interim runs the launch plan across the teams, then hands a working motion to the permanent owner. If the plan itself is unsettled, start with go-to-market strategy.

A turnaround

Revenue has missed plan for several quarters and the teams disagree about why. An interim has no stake in the old plan, can make the changes a long-serving leader would find hard, and leaves before the new one is judged on politics.

A pre-sale push

The owners plan to sell within a known window and the buyer will test the pipeline, the forecast and the team. The British Business Bank’s guide to investor exits notes that an investor exit most often comes when another company acquires or merges with the business. An interim head of GTM makes the go-to-market numbers stand up to that diligence, and stays through the sale if the owners want continuity.

A post-raise push

A round has closed and the plan in the deck now has to happen. The British Business Bank’s guide to equity funding stages describes Series A money going to scale the business, hire more employees and grow the customer base. An interim can build the go-to-market team the round paid for while the founders find the permanent head; at an earlier stage the first hire is a founding GTM lead instead.

The first 30, 60 and 90 days of an interim head of GTM

A good interim agrees the shape of the first three months with the CEO before they start. The detail depends on the trigger; the rhythm is usually the same.

Days 1 to 30: take the seat and read the function

Meet every team lead and a sample of their people. Rebuild the forecast from the deals, not the spreadsheet, and call it in their own name. Keep the team: a leaderless function loses people first. By day 30 the CEO should have a written view of what is working, what is not and what the interim proposes to change.

Days 31 to 60: make the changes

Set one plan and one pipeline number that sales, marketing and customer success share. Fix the join that costs most, whether lead handover, pricing discipline or churn in the first months of a contract. If the data under the plan is the problem, bring in RevOps now, not later.

Days 61 to 90: prove it and plan the exit

Show the leading measures moving and report them to the board. Write the specification for the permanent seat from what the function now needs, which is often different from the job description the last leader had. Agree the handover date. Interim vs fractional head of GTM: which one the seat needs

Both are the head of GTM; the difference is the week. An interim is there every working day for a fixed term and is judged on an end point. A fractional head of GTM leads the function on agreed days, with no set end, and suits a company whose go-to-market teams are still small. See fractional GTM for the part-week model in general.

Use two questions. Does the seat need a decision-maker in the building every day, because leaders report in and a deadline is close? That is interim. Would a senior leader on two or three days a week be under-used for the rest? That is fractional. The two often follow each other: an interim steadies the function, then stays on a day or two a week while the permanent head settles in.

IR35 and an interim head of GTM who decides, and on what

Where an interim head of GTM works through their own company, the off-payroll working rules (IR35) may apply. Status is decided by how the engagement runs in practice, not by its label. A medium or large client makes the status determination and should give the interim a status determination statement with its reasons; for a small client outside the public sector, the worker’s own company decides. HMRC sets out the size tests in its guidance for clients.

A head of GTM seat is a leadership role inside the business, with people reporting in, so the facts matter: who decides what work is done and how, whether the interim could send a substitute, and how they are paid. HMRC’s Check Employment Status for Tax tool asks about each of those. The IIM survey reminds end clients that they must provide a status determination statement unless they are a defined SME.
