Fractional chief commercial officer · what one does, what one costs, when you need one

A fractional chief commercial officer (CCO) is a senior commercial executive who works for your company on agreed days a week and owns how it makes money: pricing, the commercial model, major customers and partners, and the sales and marketing that serve them.

Below: what one does week to week, what one costs, how the role differs from an interim CCO, and when to hire a fractional chief commercial officer. We recruit fractional, interim, part-time and permanent commercial leaders; every brief gets a shortlist of 3–5, each with day rate, availability and IR35 position set out.

Current fractional CCO and commercial leadership roles

Fractional Quest is a fractional recruitment agency: send a CCO brief and we come back with a shortlist of three to five vetted candidates.

01/ the role

What is a fractional chief commercial officer?

A fractional chief commercial officer is a part-week CCO: the executive accountable for the company’s commercial performance, held for agreed days rather than full-time. The seat covers how the business prices, packages and sells what it makes, which customers and markets it chases, and the deals and partnerships that move revenue and margin.

Fractional CCO meaning

“Fractional” describes the time, not the seniority: a fractional CCO sits in the leadership team and owns commercial decisions, rather than advising from outside. “CCO” also stands for chief customer officer and chief compliance officer, so check which seat a posting means. For those, see fractional chief customer officer and part-time chief compliance officer.

Commercial officer, revenue officer, commercial director

A chief revenue officer owns the revenue engine (sales, marketing, customer success) against one number; a chief commercial officer also owns the commercial model behind it, including pricing, terms, margin and partnerships. Commercial director is often the same seat below board level in a mid-sized business: IT Jobs Watch puts the median advertised commercial director salary at £100,000 (IT-sector permanent ads, six months to 22 Sep 2026). If the gap is the sales machine, look at a fractional CRO; if it is a commercial lead below the board, a fractional commercial director.

The title and the board

A CCO title does not make someone a director, but under the Companies Act “director” includes any person occupying the position of director, by whatever name called. If a fractional CCO will take board decisions, agree in writing what they decide alone and what goes to the directors, who stay legally responsible for the company.

02/ scope

Fractional chief commercial officer: what one does, week to week

First, the commercial review

Most engagements open with a read of where the money comes from: revenue and margin by customer, product and channel; the price list and the discounts actually given; contract terms and renewals; the pipeline; and the partners who bring work. The output is a commercial plan with a short list of decisions, in the order they will be taken.

A typical week

On their days, a fractional CCO runs the commercial meeting, signs off pricing and non-standard terms, leads or joins the largest negotiations, reviews the pipeline with the sales lead and campaign priorities with marketing, and works partner and channel deals. Off their days, the team works to the pricing rules and approval limits they set.

What the seat owns

Pricing and packaging; the commercial model and contract terms; major customer and partner relationships; market and segment choices; the commercial pages of the board pack. In many sectors large buyers negotiate through procurement teams trained to the standards of CIPS, the professional body for procurement, so a CCO who has sat across that table is worth more than one who has not. The Institute of Sales Professionals is the counterpart body on the selling side.

The competition law line

A CCO talks to competitors at industry events and sometimes partners with them. The CMA’s quick guide to complying with competition law lists the agreements to avoid (fixing prices, bid rigging, limiting production, sharing customers or markets) and warns that directors as well as businesses face serious consequences. A fractional CCO who works for more than one company needs this line drawn especially clearly.

03/ economics

What a fractional CCO costs

A fractional CCO costs their day rate times the days they work. We set out each candidate’s day rate on the shortlist. We do not quote a fractional CCO band here, because no source we trust publishes one we can cite.

For comparison, Robert Walters puts full-time chief commercial officer salaries at £100,000 to £281,000 in 2026, depending on organisation size, industry and location: £208k to £281k in London, £110k to £220k in the South, £100k to £200k in the North and £100k to £185k in the Midlands. For a commercial lead on full-time interim weeks, Exec Capital puts interim commercial directors at £1,000 to £1,500 a day at mid-market scale and £1,300 to £2,000 at FTSE 250 and major PE-backed scale.

The Institute of Interim Management’s 2026 survey puts the average interim day rate at £907 and the average assignment at 10.0 months, across every discipline. Our rate calculator turns a day rate and days a week into a monthly figure, and the commercial director salary guide covers the seat below the CCO.

04/ comparison

Fractional CCO vs interim CCO vs part-time vs full-time

A fractional CCO works agreed days a week for as long as the commercial seat needs senior judgement but not five days of it. An interim CCO works full-time for a fixed term, through a vacancy, a commercial turnaround or a sale. A part-time CCO is an employee on fewer days; a full-time CCO is the permanent owner.

05/ timing

When to hire a fractional chief commercial officer

Three situations where a part-week commercial executive fits, and one where it does not.

Scenario 01

Revenue grows but margin does not

A pricing and terms reset

Discounts have crept, contracts vary customer by customer, and nobody owns the price list. A fractional CCO sets the pricing rules and approval limits, then holds the line.

Scenario 02

A new market, channel or partner model

Commercial design before headcount

Entering a new sector, selling through partners or moving to subscriptions changes the commercial model. A fractional CCO designs it before you hire a team to run it.

Scenario 03

Sales and marketing report to the founder

One commercial owner

The founder still signs every deal and sets every price. A fractional CCO takes the commercial decisions and the team that delivers them, so the founder can step back.

Scenario 04

The commercial team needs a leader every day

Hire full-time or interim

A large commercial function, or a turnaround that needs daily decisions, calls for a full-time or interim appointment. Our commercial director recruitment page covers permanent search.

07/ hiring, in short

How to hire a fractional CCO the short version

Write the mandate first: the commercial decisions the seat owns, the teams that report to it, the approval limits, and how many days a week that takes. The full process, and the current roles on our board, are on our page to hire a fractional CCO; candidates can browse fractional CCO jobs there too.

Test the work, not the title. Give candidates your price list, your discount history and your three largest contracts, and ask what they would change first. Take references from the CEOs and boards they reported to, and from a customer they negotiated with. Our guide to what a commercial director does helps separate the CCO seat from the director seat below it.

Settle IR35 before the start date. A fractional CCO working through their own company may fall under the off-payroll working rules. Status turns on how the engagement runs in practice: a medium or large client makes the determination, while for a small private-sector client the worker’s own company decides (HMRC’s guidance for clients sets the size tests). Our IR35 guide sets out the tests.

On every brief we send a shortlist of 3–5, each with day rate, availability and IR35 position set out, after five-stage vetting.

08/ questions

Fractional chief commercial officer FAQ

The questions people ask before bringing in a fractional CCO.

A chief commercial officer (CCO) engaged for agreed days a week rather than full-time. They own how the company makes money: pricing, the commercial model and contract terms, major customers and partners, and the sales and marketing that serve them.
They review where revenue and margin come from, then on their days run the commercial meeting, sign off pricing and non-standard terms, lead the largest negotiations and partner deals, and align sales and marketing to the commercial plan. The team works to the pricing rules and approval limits they set on the other days.
A fractional CCO works agreed days a week on an ongoing basis, usually to build or reset something specific. An interim CCO works full-time for a fixed term, through a vacancy, a commercial turnaround or a sale. Exec Capital puts interim commercial directors at £1,000 to £1,500 a day at mid-market scale.
When revenue grows but margin does not, when a new market, channel or partner model needs designing, or when the founder still sets every price and signs every deal. Not when the commercial team needs a leader in the room every day.
The day rate times the days worked; we set out each candidate’s day rate on the shortlist. No source we trust publishes a fractional CCO band we can cite. For comparison, Robert Walters puts full-time CCO salaries at £100,000 to £281,000 in 2026, and £208k to £281k in London.
Write the mandate (the decisions, the teams, the approval limits, the days), test candidates on your real price list and contracts, take references from CEOs, boards and a customer, and settle IR35 before the start. Our page to hire a fractional CCO sets out the full process; we send a shortlist of 3–5.
They overlap. A chief revenue officer owns the revenue engine (sales, marketing, customer success) against one number. A chief commercial officer also owns the commercial model behind it: pricing, terms, margin and partnerships. See fractional CRO jobs for the revenue seat.
It depends on how the engagement runs in practice, not on its label. In most cases a medium or large client decides the status; for a small client outside the public sector, the worker’s own company decides (HMRC). We set out each candidate’s IR35 position on the shortlist and do not promise an outcome.
