Fractional customer success jobs: what the seat owns

A fractional customer success leader owns what happens after the sale. The usual scope: onboarding and the first weeks of use; adoption; the renewal calendar; expansion within existing accounts; the customer health score and what triggers action on it; the handover from sales; and carrying what customers say back to product. The difference from a support team is the outcome. A fractional customer success director answers for retention and growth in the existing base, not for tickets closed.

The family of customer leadership roles

The same work goes by different names. In agencies and professional services it is usually client services: hire a fractional client services director. At board level, with customer experience across the whole business, it is the fractional chief customer officer. How to hire a fractional customer success director

1. Write down the retention problem

Start with where customers are lost or not grown. New customers who never get going, renewals that arrive as surprises, accounts that never expand, or a customer success team with nobody senior above it. Then decide the days a week, who the role reports to, and which accounts it handles personally.

2. Choose an advisor or a director

An advisor reviews and coaches a few days a month; a director owns the renewal number and the team. If you need someone accountable for retention, you are hiring a director. The advisor route is set out below.

3. Test for a leading indicator, not only a lagging one

Retention shows up late. Mark Roberge, founding CRO of HubSpot, argues for a leading indicator of retention: a share of customers (P%) achieving a defined event (E) within a set time (T), and says he often sees P set between 60% and 80%. Ask candidates what their indicator was in a business like yours, how they measured it, and what they changed when it slipped. Take references from the founders and revenue leaders they worked for.

4. Settle the engagement

Agree the days, the outcomes for the first three months, what the director can decide alone on pricing, credits and escalations, and who covers urgent accounts between their days. If they will work through their own company, check IR35 before the start date.

Fractional customer success advisor: advice, not the seat

A fractional customer success advisor works a few days a month beside an existing team. The usual brief: review onboarding, renewals and the health score, fix the handover from sales, and coach the person who runs customer success day to day. It suits a company with capable customer success managers and no senior leader above them, or a founder who wants a second opinion before hiring a director.

An advisor recommends; they do not own the renewal number. Agree in writing what they will review, how often, and who acts on what they find. If the brief turns into owning retention, it has become a director seat.

Measure against something outside the business as well as your own numbers. The Institute of Customer Service’s UK Customer Satisfaction Index is an independent benchmark of customer satisfaction, published twice a year across sectors. The Customer Success Association is a starting point for the discipline’s own vocabulary.

Customer success vs account management vs chief customer officer choose by the outcome

Customer success makes sure customers get the value they bought, so they stay: onboarding, adoption, renewal. Account management owns the commercial relationship with named accounts: upsell, cross-sell and contract terms, usually with a revenue target. A chief customer officer sits on the board and owns the customer across every function, from product to support to billing.

Many companies blur the first two, and it causes trouble when one person is asked to be the customer’s advocate and to sell to them in the same meeting. Decide who owns the expansion number before you hire. Customer rules a customer success leader should know

Some of retention is regulated. In financial services the FCA’s Consumer Duty sets high standards of consumer protection and requires firms to put their customers’ needs first, so customer outcomes are a regulatory matter as well as a commercial one.

Subscription businesses selling to consumers have changes coming. The government’s response on the subscription contracts regime under the Digital Markets, Competition and Consumers Act 2024 sets out clearer pre-contract information, reminders before renewals, straightforward ways to cancel, and a cooling-off period after a trial or long contract auto-renews. It anticipates the regime starting in spring 2027. A customer success leader in a consumer subscription business should plan the renewal journey around it.

IR35 and fractional customer success roles employed part-time or through a company

A fractional customer success leader is either employed on a part-time contract or works through their own limited company. Where they work through their own company, the off-payroll working rules (IR35) may apply.

In most cases the client decides the worker’s status. For a small client outside the public sector, the worker’s own company decides; HMRC sets out the size tests in its guidance for clients.
